Our Partnership Philosophy
Building the Foundation for Success
Every client’s situation is unique, and a one-size-fits-all approach guarantees little. At PMG, we believe exceptional outcomes are built on a partnership that aligns on key factors from the start. Our most successful engagements are characterized by mutual commitment in the following areas:
- Clear, Shared Goals: Well-defined KPIs and success benchmarks that we develop together.
- Leadership Alignment: Active consensus and sponsorship from your executive stakeholders.
- Dedicated Resources: Appropriate allocation of your team’s time, budget, and technology for implementation.

During our discovery process, we will jointly assess these factors to create a realistic and ambitious plan tailored to your specific context, scale, and market window.
Understanding the Levers of Impact
Our philosophy sets the foundation for partnership. It is also essential to acknowledge the practical variables that govern the scale of impact we can achieve together. Consulting is not alchemy; the potential Return on Investment (ROI) in any engagement is shaped by concrete, upfront factors:
- The Scope of Mandate: Impact is directly proportional to the domain we are empowered to influence. A project focused on a single department will yield significant, but contained, results. A mandate to drive cross-functional strategic change can unlock transformative, company-wide value. We will be explicit about what is (and is not) within the bounds of our work.
- The Value Ceiling: Every opportunity has a theoretical maximum financial value, bounded by your business's context. For example, reducing customer churn from 7% to 5% on a 100M revenue product has a maximum annual value of \~2M. Our process includes identifying this ceiling early, so our joint efforts are focused on capturing the largest possible portion of attainable value.
- The Investment of Time & Resources: The depth and sustainability of improvements correlate with the duration of the engagement and the resources (both ours and yours) dedicated to implementation. A diagnostic review provides a roadmap; a sustained partnership ensures execution and adoption.
We discuss these "Levers of Impact" openly during scoping. Our goal is to align on not just the desired outcome, but on a realistic and ambitious path to get there, given the unique contours of your situation.
How We Measure and Report Value
Transparency in Results Reporting
The ultimate value of our work is often realized in the months and years after our active engagement concludes. We are committed to representing this long-term potential with clarity and integrity.
Our Reporting Standards:
- Client-Confirmed Outcomes: Results reported using financial data directly verified by the client after engagement conclusion.
- Conservative Forward Estimates: For engagements where long-term financial outcomes mature post-engagement and verified data is not yet available, we apply a standardized one-year forward-looking projection model.
Our Estimation Process
A forward estimate is a structured projection, not a guess. Derived from:
- The verified operational and financial improvements measured and documented during our active engagement.
- The application of those improvements to your financial model under conservative assumptions.
- A deliberate focus on the 50th percentile of a modelled probability range (the most likely sustainable outcome, not the best-case scenario).
PMG does not publish forward estimates without a documented operational baseline established during the engagement. Our goal is to provide prospective clients with a realistic, evidence-based view of potential value, not an inflated promise.
For qualified prospects, we are available to walk through the specific operational improvements and validation methodology behind any relevant case study, enabling independent assessment of our process.
When We Publish ROI Figures
We assign a Return on Investment (ROI) figure only when our engagement is designed to drive direct, quantifiable financial impact.
We do not assign an ROI to strategic or qualitative projects (e.g., organizational assessments, curriculum audits), as doing so would require speculative valuation. We categeorize these as ‘qualitative’ projects. For these qualitative engagements, success is measured through predefined Qualitative Milestones or Structural Benchmarks.
For financial-impact projects, the ROI calculation is based on:
- Your Consulting Investment: Our fees plus any direct resource costs associated with our implementation
- The Annualized Financial Benefit: This is either:
- The client-verified financial result, or
- The conservative one-year estimate described above, based on improvements we directly measured and validated with you during the engagement
PMG calculates and publishes ROI figures only for engagements where the minimum engagement fee meets or exceeds PMG's standard engagement threshold, as defined in the applicable client agreement. This threshold reflects the practical scope required for hands-on implementation work, whereas engagements below this level are typically advisory or strategic in nature, and attributing direct financial outcomes to such work requires a degree of speculation that does not meet our publication standards. Clients below this threshold may still receive exceptional returns or even outperform our portfolio averages due to the significantly different fee structure, but those outcomes are not included in our published portfolio averages.
Setting Realistic Expectations
Our published portfolio averages are calculated across all eligible engagements and reflect the full spectrum of outcomes, including those that did not meet targets. They represent a standard of performance we are committed to maintaining.
For any individual engagement, we focus on achieving the specific, agreed-upon targets we define in our partnership charter. While we draw confidence from our track record, each client's success depends on the unique factors of their situation and the strength of our collaborative execution.
Our Commitment to Your Privacy
We respect the confidentiality of our clients' operational data. In accordance with our data security protocols and client agreements:
- We do not retain raw client data for more than one year after an engagement concludes.
- For the purpose of tracking our performance and improving our methodologies, we maintain an anonymized, aggregated database of project outcomes.
- All case studies and published results are shared after sufficient anonymization.
The data supporting our success metrics is based on work performed by PMG and/or its consultants. This work may have been conducted under various brand names or entities, including PMG directly, affiliates, partners, or subcontractors.

We include them not to hedge our commitments, but because they reflect something we genuinely believe: consulting engagements begin in a state of meaningful uncertainty. Before we have data, before we have performed analysis, before we understand the full contours of your situation; we have only had a few conversations. No honest firm should make guarantees from that starting point.
Many consultants are comfortable with vague promises of “significant impact” or “transformational change” precisely because vagueness is hard to be held accountable to. We are not that kind of firm. PMG is built on methods, measurements, and systems, and that same precision that lets us report outcomes with confidence also requires us to be honest about what we cannot know at the outset.
The legal language below is the formal expression of that honesty. The rest of this document describes what we do once we actually know something.
